Heritage Resort Chain. Winning Direct Bookings Back from the OTAs

The problem Outranked by OTAs for its own name. A heritage resort chain in Karnataka paying heavy OTA commissions, while aggregators outranked its own website for its own destination terms.

A boutique heritage resort chain in Karnataka was losing 15 to 25% of every booking to OTA commissions, and losing the search results too: aggregators like the big travel portals outranked its own site for its own properties. In 12 months we grew organic visitors 6K to 52K, lifted the direct-booking share from 22% to 51%, and ranked #1 for the destination terms that matter.

The client

About Heritage Resort Chain

This client operates a small chain of heritage and vintage-style resorts across Karnataka (Coorg, Chikmagalur and the Western Ghats belt), known for character properties and experiential stays. Demand was strong but intermediated; the brand’s own website barely ranked for its own destinations. (Client name withheld.)

The challenge

Designed for structural outcomes, not quick wins.

The J6 approach

What we actually did.

Own the destination story
We built experiential and planning-stage content: “best time to visit Coorg”, “weekend getaways from Bangalore”, itineraries and seasonal guides that capture travellers while they are still deciding where, not just where to book.
Property and local SEO
Rebuilt property pages, added hotel and local-business schema, cleaned up Google Business Profiles and image SEO, so the brand’s own listings could compete for its own names.
Engineer direct bookings
We routed destination and brand demand onto owned, high-converting pages with clear direct-booking paths and seasonal campaigns timed ahead of each peak.
Execution timeline

How the curve happened.

Month 1
Audit, destination keyword map, schema and Google Business Profile cleanup
Month 2 to 4
Destination and experiential content ships; property pages rebuilt
Month 5 to 8
Rankings climb for destination terms; direct-booking share starts shifting
Month 9 to 12
Peak-season demand captured direct; #1 for core destination queries
Domain authority

Authority that compounded.

Ahrefs Domain Rating rose from 21 to 39 through destination content, travel-press coverage and local citations, enough to compete with aggregators on the brand’s own terms.
Beyond blue links

Being cited, not just ranked.

Travellers increasingly plan trips by asking AI assistants where to stay. Because the destination content was genuinely useful, this chain now appears in AI travel-planning answers for Karnataka getaways, putting its properties in front of travellers before they ever open an OTA.

“We were paying to win back guests the OTAs had taken from us. Now they find us first, and book with us directly. The margin difference is enormous.”
